Every technology goes through a predictable emotional arc. Gartner formalized this decades ago with the Hype Cycle — a framework that maps emerging technologies from initial trigger through peak enthusiasm, inevitable disappointment, gradual understanding, and finally, productive adoption.

Right now, AI is the most interesting thing on that curve. Not because it occupies one position, but because different branches of AI are scattered across every phase simultaneously. And if you are making investment decisions based on where the hype is loudest rather than where the ROI is clearest, you are going to waste money.

Where AI Technologies Sit Today

Generative AI — the large language models, the image generators, the tools that dominated headlines through 2023 and 2024 — is descending from the Peak of Inflated Expectations into the Trough of Disillusionment. This does not mean generative AI is failing. It means reality is catching up with the marketing. Companies that rushed to bolt ChatGPT onto everything are discovering that production-grade AI requires data quality, governance, integration work, and ongoing operational cost that the initial demos did not suggest.

AI agents and AI governance platforms are still climbing toward peak enthusiasm. Everyone is excited about autonomous agents that can reason, plan, and execute multi-step tasks. The promise is real — the gap between demo and production is also real.

Start with the problem, not the technology. “We want to use AI” is not a business case. “We want to reduce invoice processing time from 4 days to 4 hours” is a business case. “We want to identify at-risk customer accounts 30 days earlier” is a business case.

If you cannot articulate the measurable outcome, you are not ready to invest.

2. Quantify the Current Cost of the Problem

What does the problem cost you today? This includes direct costs (labor hours, error rates, delays) and indirect costs (opportunity cost, customer churn, competitive disadvantage). You need a baseline number to measure ROI against. Without it, any AI implementation can be declared a success — or a failure — based purely on narrative.

3. Assess Build Complexity Honestly

AI projects have a deceptive complexity curve. The first 80% of functionality — the impressive demo — often takes 20% of the total effort. The last 20% — edge cases, data quality issues, integration with existing systems, production monitoring, error handling — takes the other 80%.

5. Start Small, Measure, Then Scale

The organizations getting the most consistent ROI from AI are not the ones making the biggest bets. They are the ones making focused bets, measuring results rigorously, and scaling what works. A well-scoped pilot that processes one document type is more valuable than an ambitious platform that tries to handle everything and delivers nothing reliably.

The Hype Cycle is useful as a macro orientation tool. It tells you that generative AI enthusiasm has peaked and the hard work of making it reliable is underway. It tells you that AI agents are still in the hype phase and should be approached with appropriate skepticism. But the Hype Cycle does not make investment decisions for you. ROI does. The organizations that will emerge from this period in the strongest position are the ones who treated AI as an engineering discipline — with clear requirements, rigorous measurement, and honest assessment of what it can and cannot do — rather than a marketing initiative.
